Short answer: OEM, ODM and private label are three different manufacturing models — and choosing the wrong one is the single most expensive mistake in furniture sourcing. OEM gives you full design control with a factory that makes to your specifications. ODM gives you a factory-developed catalog to customize. Private label is ODM with your brand on it.

This guide is written from the development studio at ATTICO CASA in Foshan, where we work with 60+ private label brands, hotel chains and contract buyers every year — and where we have learned the hard way what separates a successful development pipeline from a six-month delay.

Every year, Foshan factories develop thousands of new furniture programs for brands on four continents. Some are full-custom projects with NDA-protected designs from the buyer's drawing board. Some are customizations of factory-developed models with different materials, colors or hardware. Some are private-label versions of existing catalog items with a laser-cut logo and custom packaging. The program cost, the lead time and the risk profile are dramatically different depending on which model you choose — and most first-time buyers choose the wrong one before they know the options exist.

Why Foshan for OEM/ODM Furniture Manufacturing

Foshan dominates furniture OEM/ODM for four reasons that no other cluster can replicate. First, the supply chain is vertically integrated within 30 minutes. A private label brand that wants to switch from a bouclé fabric to a velvet in week six of development can do it in three days without re-sourcing the entire material base. Second, the cluster is staffed with design engineers who understand Western consumer markets. Most Foshan factories that do export OEM have in-house designers who have worked for European or North American brands — they know what a Milan design award winner looks like, not just how to make a box. Third, the cluster can prototype fast. A 3D render of a custom sofa becomes a foam prototype in seven days, a wood frame sample in fourteen, and a fully upholstered pre-production sample in 30. Fourth, Foshan's factories have learned to protect IP. NDA standardization, tooling protection and non-disclosure protocols that were rare five years ago are now the default for serious OEM programs.

OEM vs ODM vs Contract Manufacturing: The Model Decision

Three terms get confused constantly. Here is the working definition that matters for your program:

  • OEM (Original Equipment Manufacturing): You design it, we make it. You provide the drawing, the dimensions, the material specification and the finish. We build to the drawing. Your specification is the factory's sole source of truth. Cost per unit is higher (15–25% vs catalog), lead time is longer (60–90 days), and NDA protection is mandatory. OEM is right for established brands launching signature collections, or any buyer with a proprietary design.
  • ODM (Original Design Manufacturing): We design it, you customize it. We present a catalog of factory-developed models (frames, dimensions, materials). You pick a base model and customize materials (fabric, leather, wood species), hardware (leg design, handle style), finish (color, sheen) and dimensions. Cost per unit is lower, lead time is 45–60 days, and the design IP belongs to the factory unless you sign an exclusive license. ODM is right for new brands building a collection without a full design team, or any buyer who wants to test the market with factory-proven designs.
  • Contract Manufacturing: You provide the complete specification — design, bill of materials, packaging, labeling, documentation — and we execute it on our production line alongside other OEM/ODM programs. Contract manufacturing is OEM plus project management: we handle tooling, material sourcing, QC, packing and logistics, all under your specification. It is the right model for hotel FF&E, property development projects, and any buyer who needs turnkey execution of a complete program.

The Complete OEM/ODM Development Process

A full custom program follows six documented stages. Each stage has a deliverable, a approval checkpoint, and a timeline commitment.

  1. Stage 1 — Feasibility and quote (week 1–2): You share your reference images, dimension sketch or 3D file. We assess material availability, production complexity and loading feasibility, then issue a ballpark quote with MOQ, sample cost and lead time. No commitment required.
  2. Stage 2 — Tech pack and NDA (week 2–3): We sign the NDA. You provide the full tech pack — dimensions, materials, finishes, target retail price, and any must-have details. We return a 3D render (Front or SolidWorks) with material swatches and a revised quote.
  3. Stage 3 — Foam and frame prototype (week 3–6): We build a foam prototype of the shape, then a wood or metal frame sample. No upholstery yet. You sign off on proportions, comfort and structural integrity before we invest in full materials.
  4. Stage 4 — Pre-production sample (week 6–10): We build a fully upholstered sample on the mass production line using the exact bulk materials. This becomes the golden sample — the reference standard for production QC. You sign off and return the deposit.
  5. Stage 5 — Bulk production (week 10–45): We kick off materials, produce, send milestone photos (frame assembly, upholstery completion, pre-packing), and run in-line QC. We stop production if the batch deviates from the golden sample.
  6. Stage 6 — QC, packing and ship (week 45–60): Pre-shipment inspection, packing to your specification (tags, hangtags, packaging), container loading, documents issued.

How to Prepare a Tech Pack That Actually Works

A bad tech pack is the #1 cause of OEM program delays. A good tech pack has six sections. We provide a template, but here is what each section needs:

  • Dimensioned drawings: Front, side, top and detail views with exact mm measurements and tolerances (±2 mm is the standard for upholstered furniture). PDF is fine — we redraw in SolidWorks for production.
  • Material specification sheet: For every component — frame wood species, frame grade (solid vs plywood, 18mm vs 15mm), foam density (kg/m³), fabric type and grade, leather grade and thickness, hardware finish and supplier. Leave nothing to interpretation.
  • Finish specification: Wood stain or paint code (RAL number or Pantone), fabric color reference (Pantone or color swatch), metal finish type (powder coat color, plating type, brushed vs mirror). Send physical swatches when possible — digital color varies by screen.
  • Construction notes: Corner blocking required? Sinuous springs or pocket coils? Seat cushion density? Attachment method (screwed, stapled, glued)? Any non-standard construction detail goes here.
  • Packing and labeling: Carton dimensions, single vs 2-pc or 3-pc packing, insertion sheet content, hangtag copy and placement, bar code or SKU number format. If you sell on Amazon, include your packaging prep requirements.
  • Compliance requirements: Fire standards (BS 5852, CAL 117, etc.), content labels (California Proposition 65 warning, REACH, CE marking), import documentation required by your market.

IP Protection: What We Hold and What We Don't

Intellectual property protection is the single most commonly asked question in OEM negotiations. Here is the honest position:

  • Design IP: If you provide the design (OEM), the design IP is yours — subject to a signed NDA. We do not use your design for other clients. If we develop the design and you customize it (ODM), the base design IP belongs to us. You can negotiate exclusive rights to the customized version at a premium — typically 25–40% over standard ODM pricing, locked for 18–36 months.
  • Tooling: Any custom tooling (cuts, jigs, molds) paid for by you belongs to you. We keep it in our factory for your reorders and will not use it for other clients. Tooling cost is typically $500–$3,000 per model depending on complexity.
  • NDA scope: Our NDA covers design, specification, pricing and client identity. We sign mutual NDAs — you keep the confidentiality of our manufacturing capacity, pricing and client list; we keep yours.
  • Non-compete: A non-compete clause (we will not manufacture the same design for your competitor) is negotiable and standard for OEM programs above $50,000 per model.

MOQ, Pricing and Payment Terms for OEM Programs

OEM MOQ is typically 100–200 pieces per model (vs 50 for ODM catalog customization). Sample cost is $500–$2,000 depending on complexity, credited against the first bulk order. Per-unit pricing for OEM carries a 15–25% premium over equivalent ODM because of design, prototyping and tooling investment.

Payment terms: 30% deposit on order confirmation, 40% after pre-production sample approval, 30% after pre-shipment inspection passes before loading. L/C (letter of credit) is available for orders above $50,000. Tooling cost is typically paid separately at sample stage.

Quality Control During OEM Production

Custom OEM programs fail when a factory treats a custom design like a catalog item and cuts corners. Our QC protocol for custom programs:

  • Milestone photo updates: We send photos at frame assembly, foam cutting, upholstery completion and pre-packing. You stop the line if anything deviates.
  • Golden sample as reference: The pre-production sample is the production QC standard. Every piece of the batch is checked against it — foam density, fabric cut, stitching density, finish match.
  • Pre-shipment inspection: SGS, BV or TÜV pulls 5–10% of the batch at random and tests against the golden sample and your specification report. Non-conforming pieces are quarantined and replaced before loading.

Packaging, Shipping and Delivery

Custom programs ship KD (knock-down) by default to maximize container loading. A 40HQ holds 120–150 KD modular sofas vs 60–80 pre-assembled. For premium finishes or high-value pieces, standard packing with foam wrap and corner protectors is available at a freight premium. All packaging follows your specification — custom carton printing, hangtag placement, bar code format, insertion sheet content.

EXW, FOB, CIF and DDP all supported. Lead time: 45–60 days for catalog customization, 60–90 days for full custom OEM. Shipping adds 20–40 days depending on destination port.

After-Sales and Long-Term Partnership

A private label brand is a multi-year program, not a one-time order. We lock your material lot for reorders (same fabric dye batch, same foam grade, same leather hide origin) to ensure color and material consistency across seasons. Warranty: 5-year on frame structure, 2-year on finish and hardware. Replacement parts for discontinued models available for 18 months.

FAQ

What is the difference between OEM and ODM?

OEM means you design it and we make it — your drawing, your materials, your specification. Full design control, higher cost (15–25% premium), longer lead time (60–90 days), NDA required. ODM means we design a catalog model and you customize it — pick our base model and change materials, finishes, dimensions. Lower cost, shorter lead time (45–60 days), design IP belongs to us unless you negotiate exclusivity.

Do I need a design team to do OEM with Foshan?

No — but you do need clear visual references. OEM programs require a dimensioned drawing (2D or 3D file) with exact measurements. If you do not have a design team, ODM is the better model — we provide the design and you customize materials, colors and hardware. For full custom design without in-house capacity, our in-house design team can partner with you from mood board to tech pack.

How long does it take to develop a custom program from drawing to production?

Feasibility and quote (weeks 1–2) → NDA and tech pack → 3D render → foam and frame prototype (weeks 3–6) → pre-production sample on mass production line (weeks 6–10) → bulk production (40 days) → QC, pack, ship. Total from deposit to FOB loading: 60–90 days for a full custom sofa model.

What is the typical MOQ for OEM vs ODM?

OEM is typically 100–200 pieces per model (because of tooling and prototyping investment). ODM catalog customization is 50–100 pieces per model. Trial programs below MOQ are available at a 10–15% premium for market testing.

How do you protect my intellectual property?

We sign a mutual NDA that covers design, specification and client identity. Tooling paid for by you belongs to you and is kept exclusively for your programs. Custom designs from you are used only for you, not for other clients. Non-compete clauses (we will not make the same design for your competitor) are standard for programs above $50,000. ODM base designs belong to us, but you can negotiate exclusive customization rights at a premium.

Can you help with private label packaging and branding?

Yes. Custom carton printing with your logo and SKU number, custom hangtag design and printing, bar code and FNSKU labeling for Amazon sellers, and your design or ours for the product sticker. Packaging design is part of the tech pack — we quote it separately if you need us to provide the design.
